Development Of AI-Powered Personalized Avatar Generation SaaS
We began by analyzing the core product flow of PFPAvatar, including user onboarding, avatar generation behavior, and credit-based conversion mechanics. This was followed by a technical audit of the system architecture, covering the frontend user experience, backend API structure, database schema, and AI image generation pipeline to identify performance and scalability gaps.
Based on these insights, we implemented a structured product strategy focused on improving conversion and retention. This included refining the onboarding flow, optimizing the image upload and style selection experience, and introducing a clear credit system that aligns usage with generation cost.
This implementation not only delivered a fully functional AI avatar SaaS but also established a scalable foundation for future expansion into higher-volume SaaS offerings, API access models, and advanced personalization features.

The challenge
Our agency faced several key challenges while building PFPAvatar, primarily around stabilizing the AI image generation pipeline under inconsistent inference times and ensuring reliable, fast user feedback. Designing the credit-based system also required careful coordination between authentication, database logic, and generation services to prevent issues like double spending or failed transactions. On the product side, we had to optimize the user experience for long-running AI processes by managing upload states, loading feedback, and result delivery without breaking flow. Integrating multiple services such as Firebase Auth, Supabase Storage, PostgreSQL, and external AI models into a single cohesive system added additional complexity, requiring strong error handling and consistency across the entire stack.
The solution
PFPAvatar already had a strong core system for AI avatar generation, but needed optimization across user flow, system reliability, and monetization structure. The product lacked a fully refined conversion journey, and the generation pipeline required stabilization for consistent performance at scale.
We built a structured product foundation by refining the onboarding and avatar creation flow, introducing a clear credit-based usage model, and optimizing the dashboard experience for faster interaction and better usability. On the technical side, we stabilized the AI generation pipeline, improved queue handling, and ensured reliable integration across authentication, storage, and database services.
